A price is not a promise

There's a moment in almost every new customer relationship that we've come to expect. The quotation goes out, the buyer likes the number, and the next email asks when we can ship. The honest answer is usually "it depends on where your order lands in the rolling schedule", and that answer deserves a proper explanation, because the schedule is where a quotation quietly turns into a delivery date. A price tells you what the steel costs. A slot tells you when it exists.

So it's worth pulling back the curtain on how the schedule actually works inside a mid-size steel service center like ours. It's less mysterious than buyers imagine, and knowing how it moves helps you get your coil earlier without paying a premium.

The whiteboard gets rebuilt every week

Each production line here carries its own plan: one for slitting and cut-to-length, one for the coating line, one for corrugating and panel forming. The scheduler sits down every Monday with the open order book and rebuilds the week. Orders that were promised get locked in first. Then come the repeat programs, the customers who booked monthly tonnage months ago. Whatever room is left gets filled with new orders, fitted together the way you'd pack a suitcase, by width and thickness, so the slitter isn't changing knife setups twice a day.

This is why two orders placed the same morning can land on different weeks. A 1250mm galvanized coil going onto a run that already has four 1250mm orders rides along almost free. A 914mm coil in an odd thickness might wait until there's enough of its kind to justify a setup. Nobody is punishing anyone. The line simply runs better when similar work travels together.

What decides when your coil gets its turn

Four things, mostly. First, whether the substrate is on our floor. If we hold the base material in stock, your order can grab an existing slot and finish inside a week. If the base coil has to come from the mill, your order inherits the mill's lead time plus ours, and no amount of urgency on our side shortens the mill's queue. This is the single biggest reason identical-looking orders ship at different speeds.

Second, the size mix. Slitting and cut-to-length work in batches; every width change costs time and a few metres of scrap. Third, for coated material, the colour sequence. A coating line prefers to run light shades before dark ones, so a white order followed by a charcoal order slots in neatly, while the reverse can add days. When you order a PPGI colour coated coil, the scheduler isn't just finding space, they're finding the right neighbourhood on the line.

Fourth, the destination. An order for a nearby port can be planned loosely around sailing schedules. An order that must catch a specific vessel gets pinned to a date, and everything else shifts around it. Buyers who tell us their vessel booking at the time of order get treated far better than buyers who reveal it after production.

Why lead times sometimes stretch

Peak building season in the buying markets pulls everything forward at once. So do the holidays that stop the mills, Chinese New Year above all, when the whole supply chain in China pauses for two weeks and every buyer wants material landed before it. Add the usual candidates, a typhoon closing a port for three days, a vessel skipping a rotation, and a promised four-week lead time becomes five without anyone doing anything wrong.

What we try not to do is hide it. If a delay shows up mid-week, the scheduler flags the affected orders the same day, and the ones with fixed vessel dates get re-sequenced first. It's not elegant, but it beats a customer learning about a slipped shipment from their freight forwarder.

How to hold a slot, from a buyer's side

A few habits separate the customers whose orders always seem to run on time. They confirm the specification completely the first time, width, thickness, coating, edge, tolerances, packing, because a missing detail discovered during planning pushes an order back a full scheduling cycle. They place the deposit promptly, since a slot is only reserved once the order is confirmed, not once the intention is emailed. And for repeat programs, they book tonnage ahead instead of ordering month by month; a standing monthly quantity of galvanized steel coil gets a standing lane in the plan, and the material is simply there when the container is needed.

The same logic works for project buyers. If your job needs hot rolled carbon steel coil for the structure and profiled sheets for the envelope, tell us both at the start. We can sequence the flat material first and form the corrugated roofing sheet last, so nothing sits in the yard waiting for its partner. Splitting that information across three emails is how orders end up half-finished for a fortnight.

One last thing we say often, because it saves arguments later: if your quantity might grow, say so before production starts. Adding two coils to a running order is a conversation. Adding them after the order is closed is a new order, with a new place in the queue.

The short version

The schedule rewards clarity. Buyers who know exactly what they need, when they need it, and which vessel it rides on, get exactly that. Everyone else gets a price, and then a wait. The whiteboard is rebuilt every Monday either way; the difference is which column your order starts in.
